SIP ENSURING SUCCESSFUL IMPLEMENTATION |
| |
|
X-ONT Delivers projects successfully by adhering to a very structured project management discipline known as Structured Implementation Plan (SIP), which is an ISO 9001 certified implementation methodology.
In our continuous quest to maintain world class implementation & delivery standards X-ONT recently embarked on the implementation of CMMI L3 certification for its consultancy, development and implementation departments.
The CMMi certification will continuously improve X-ONT’s service delivery quality in par with solution providers in the world. Implementation of CMMi standards will ensure X-ONT deploys internationally accepted best practices for software development & Implementation process which is designed to benefit X-ONT customers. The CMMi Implementation & Certification process is almost 85% complete and X-ONT looks forward to complete the process by April ’09.

-
Internal Kick-off meeting – This is an X-ONT internal meeting to ensure that what has been learnt at pre-sale meetings by the pre sales consultants has been shared with the implementation team, to confirm overall project expectations, timescales and deliverables. Identification of major project phases, particularly where sites go-live to a staggered plan and resources and responsibilities for a successful implementation are identified.

-
Project Planning – Detailed allocation of tasks and responsibilities to dates and individuals, definition of project teams. Setting Milestones, identifying risks and making contingency provisions. On achievement of each Milestone customers will sign-off a Milestone Acceptance Report (MAR), for any reason should they decide not to accept the MAR, then such non acceptance be intimated to X-ONT in writing with the desired deliverables clearly noted.
-
External Kick-off meeting – This would be the formal kick-off to a successful implementation. At this meeting the overall solution will be presented, expectations & exit criterions for the project identified at the highest level of both organizations. The introduction of the implementation teams from sides, rolls and responsibilities of all team members clearly defined. Progress reporting requirements identified and escalation processes established.
-
Business Process Mapping (BPM)– Identifying the key business processes by interacting with senior management and their intentions for those processes. The complete documenting of detailed requirements, identifying exact report formats and finally the sign-offs of the document. The BPM document would form the final basis on which the Implementers would begin the task of implementing the solution. At this stage any Business Process re-engineering will be identified.
-
Report Development – Based upon the BPM to the application software functionality, the X-ONT business consultants would have identified any Reports and Minor enhancements setup issues in the software and decide on the appropriate course of action in terms of any developments necessary to deliver the committed deliverables in the BPM.
-
Prototyping & Acceptance Testing – The actual implementation of the application will start at this stage, as per the BPM and any new developments incorporated in the prototype of the solution, so key personnel within . can test the system.
-
Education & Familiarization - The software is loaded on the client’s machine so that end-users will be able to work on a test environment similar to their daily routine tasks and become familiar with the new system. Familiarization will continue till the live-date.
-
Implementation & End-user Training - This is performed as late as possible. Part of the project plan will be to decide who will perform this, X-ONT directly or client personnel. X-ONT generally recommends the ‘train-the-trainer’ approach where key personnel within each functional area are given extensive training so that they become internal trainers and educators to the rest of the end user team.
-
On-going Support - Telephone hot line, electronic support via modem (pcAnywhere), applying continuing product upgrades/PTF and new versions.
